5 tips for a successful Microsoft 365 Copilot rollout

From strategy to adoption and enablement.

Setting out to adopt Copilot for Microsoft 365 is a big step towards increasing overall productivity, improving collaboration, and driving innovation. However, successful implementation requires careful planning and strategic alignment to ensure seamless and efficient execution on an enterprise-wide level.  

In light of this, BDO took part in Microsoft’s Early Adoption Program (EAP) for Microsoft 365 Copilot in 2023. We ran a rigorous pilot phase by deploying it among 300 BDO Canada employees. This allowed us to gain firsthand insights into Copilot's functionality, its integration within our workflow, and its transformative potential.

The BDO Copilot experience

The trial phase of Microsoft’s 365 Copilot technology marks another step in our journey to assess AI’s impact on different areas of our firm. Utilizing the data and outcomes from the pilot phase, we developed a comprehensive business case outlining the optimal strategy for a phased deployment across our entire organization, beginning this year with a rollout to 4,000 users across ten service lines. 

Throughout the Microsoft 365 Copilot EAP, we observed productivity enhancements, profitability surpassing our initial expectations, and invaluable insights to guide investment planning for the next stage of our journey.

Success strategies 

Leveraging insights from BDO's own experience and results, we present five key strategies to unlock the full potential of Copilot within your organization. Each strategy has been meticulously explored to guide you toward successful adoption.

1Understanding business needs

The first strategy emphasizes the importance of pinpointing the most crucial business needs that Microsoft 365 Copilot can cater to. This critical step requires you to formulate a solid business hypothesis, focusing on areas such as productivity gains, enhanced employee engagement, and improved customer service. By identifying these fundamental needs, you can effectively align Copilot's capabilities with your overarching goals, paving the way for targeted and impactful deployment strategies. 

2Budgeting and business case

Be sure to meticulously plan the budget and business case to present to your board or executive leadership team (ELT). This stage necessitates careful consideration of three elements: 

Undertake a comprehensive cost-benefit analysis to evaluate the financial implications of Copilot implementation. This involves assessing both the upfront investment required for deployment and the potential long-term benefits derived from increased productivity, streamlined workflows, and enhanced innovation facilitated by Copilot.

Conduct a comparative market analysis to benchmark Copilot against alternative solutions available in the market. This analysis should consider factors such as features, pricing, scalability, and vendor reputation to ensure informed decision-making regarding Copilot's suitability and competitiveness within your organization's technology landscape.

Perform a thorough risk assessment to identify and mitigate potential risks associated with Copilot implementation and broader rollout. This involves evaluating factors such as technological dependencies, organizational readiness, data security considerations, and potential resistance to change among stakeholders. 

3Developing your pilot plan

This marks another fundamental step in ensuring the successful integration of Microsoft 365 Copilot within your organization. This process entails a few steps to consider: 

Determine who will be involved in the implementation process to ensure representation from relevant departments and stakeholders; whether it be your HR, sales, marketing, or other key departments in your business.

Define clear and concise use cases for Microsoft 365 Copilot across various workflows, specifying scenarios where it can add value and streamline operations. This needs to drill down to practical use cases tailored to each department or service you identified in the previous step with tangible expected benefits.

Define metrics to measure the effectiveness of Microsoft 365 Copilot's integration, allowing for measurable assessment of its impact on productivity, collaboration, and overall business outcomes.

Data security is critical, and while you may have conducted a readiness assessment, there could be data security and privacy improvements occurring in parallel. Provide regular communications about security changes to the tenant as well as feedback mechanisms for pilot participants to identify exposure of any unintended data.

Create a robust strategy to manage and analyze the results of Microsoft 365 Copilot, enabling iterative improvements and optimizing its functionality within your organizational workflow. It’s important that you continue to track results and maintain ongoing communications, paving the way for continued transformation. It can involve use case tracking, sustainment programs, leadership endorsement, change management, training, and communication.

This step ties well with the final leg of the journey as you move into your broad deployment and have established your change management plans.

As you identify your focus areas and set the stage for the next phase, your organization must be well-prepared and ready for the journey. This entails configuring the Microsoft 365 tenant, implementing security measures, and deploying the necessary licenses for those involved in your pilot phase. 

4Pilot implementation

As you have identified the areas of focus and ensured organizational readiness, now is the time to put your plans into action. However, before committing to a broad deployment, it’s crucial that you implement a trial or pilot phase while documenting the results. This phase serves as your testing ground, allowing you to assess Microsoft 365 Copilot's functionality in real-world scenarios and gauge its impact on your operational efficiency and productivity. This phase also provides valuable insights into its performance, user experience, and integration within your existing workflows, as well as an opportunity to identify any potential challenges or areas for improvement before full-scale deployment. This could be supplemented by doing the following: 

Gathering feedback from the pilot participants helps along the way. Getting detailed feedback through surveys helps in understanding user experiences, identifying any issues, and assessing the time saved, including task completion times and productivity metrics, which provides concrete evidence of the tangible impact.

Regular updates and open communication channels with the pilot participants allow for troubleshooting and ensure that any issues are promptly addressed. This could be in the form of weekly or bi-weekly check-ins to provide updates, hear about the users’ experience, and pinpoint any challenges during the pilot phase.

Documenting the results obtained during this phase is as equally essential to inform your decision-making processes and formulate a comprehensive business case for Microsoft 365 Copilot adoption across your organization.

The data collected during the pilot phase will be critical for decision-making and a successful deployment across the organization. Conduct additional pilots with other teams if more data is needed before moving to the next phase or seeking approval from the board and ELT for broader deployment. Ask yourself: did the results meet the goals and criteria set out in the original business case? 

5Broad deployment and change management

The final crucial tip entails deploying Microsoft 365 Copilot broadly across the organization alongside a comprehensive change management plan. This multifaceted approach involves essential components aimed at facilitating a smooth and successful transition: 

Implement Copilot in phased stages, allowing for gradual adjustment and familiarity among users while minimizing disruption to daily operations.

Develop targeted strategies for each user group and provide tailored education and training programs to ensure effective utilization of Copilot's capabilities.

Customize the rollout plan based on user personas, aligning Copilot's features and benefits with the specific needs and preferences of each user group.

Foster a marketing mindset within the organization, promoting Copilot's adoption through targeted communication campaigns, showcasing success stories, and highlighting its transformative impact on workflow efficiency and collaboration.

Establish a network of change champions within the organization who serve as internal influencers, driving engagement, offering peer-to-peer support, and collecting grassroots feedback to inform continuous improvement efforts. 

As a democratized and accessible AI tool, Copilot offers far-reaching benefits beyond productivity enhancement and cost reduction. It is a strategic move that positions your business for success in today's fast-paced market.
